Gate, Don't Inspect

Also called and the dial

I do not inspect. I gate.

Gates

  1. Automated testing
  2. Staging
  3. Advisory

Work you did not do is trusted the way leaders have always trusted others' work: by building a process that makes it trustworthy and reading what the process cannot decide. Three gates (automated testing, staging, and "advisory", several other models reviewing) produce a queue of exceptions. The human reads the output and the flagged exceptions, with sources when the material is unfamiliar. Customer zero runs everything internally first. The policy in one line: "output always, sources when I do not already know the ground, reasoning never." How much to check is a dial set by what is at stake, and "*trust more* is not *check less on the things that matter*."

Use it on Monday

"Keep out micromanagement. Do not read the reasoning."
